AI governance is the set of policies, processes, roles and accountability structures that determine how an organization develops, deploys, evaluates and monitors artificial intelligence systems. Without governance, AI adoption creates risks that are difficult to detect until they produce visible failures.

Why AI Governance Cannot Be Deferred

Organizations often treat AI governance as something to address "once we have more AI." This is exactly backwards. Governance frameworks are far easier to establish before AI systems are deployed than after. Once AI is embedded in operational decisions, modifying how it works — or stopping it from being used — is technically complex, organizationally disruptive and often politically difficult.

The pressure to adopt AI quickly is real. The pressure to govern it carefully is equally real. These pressures must be managed in parallel, not sequentially.

Core Components of an AI Governance Framework

Accountability: Every AI system deployed should have a designated owner — a named individual or team responsible for monitoring its performance, responding to issues and making decisions about its continued use. Accountability cannot be distributed to "the organization" as a whole.

Transparency: People affected by AI-assisted decisions should be able to understand, at an appropriate level, that AI was involved and what the basis of the decision was. This does not mean exposing proprietary model details — it means providing meaningful explanations to affected parties.

Risk Assessment: Before deploying any AI system, organizations should assess the potential harms of incorrect outputs. A content recommendation system that occasionally surfaces irrelevant material is low-risk. An AI system used in hiring, credit decisions or resource allocation has high-stakes implications for real people and requires much more rigorous evaluation.

Data Quality Governance: AI outputs are only as reliable as the data used to train and operate the model. Organizations must assess whether the data feeding their AI systems is complete, representative, accurate and regularly updated. See our guide on how AI depends on data quality.

Ongoing Monitoring: AI systems drift. A model that performed well when deployed may perform differently six months later when the underlying data patterns have shifted, when the user population has changed, or when edge cases that were not anticipated begin to occur with frequency.

Governance for AI Procurement

Most organizations do not build their own AI — they procure it from vendors. AI governance for procurement means evaluating vendors on: how they train and validate their models, what data they use, how they handle data privacy, what audit and monitoring capabilities they provide, and what happens when the model produces incorrect or harmful outputs.
